Succession in family businesses is never just a business transition. It is an emotional, psychological and relational negotiation between accepting, belonging, and becoming.
The M family has run a food distribution company for over 50 years. Founder CM built the business from scratch, instilling pride, tradition, and a strong sense of family values. His two children, EM (daughter) and JM (son), had both been deeply involved in the family business for over a decade. But their visions could not have been more different.
As retirement approached, succession questions became urgent for CM.
EM was the natural choice for CEO, as she was highly competent and strategic. JM who had long handled sales and client relations, felt increasingly overshadowed and insecure. He resented that EM, as a woman, would lead the company he considered his birthright. His envy manifested subtly: questioning her ideas in meetings, resisting change, and sometimes undermining initiatives.
Complicating matters further were unspoken family expectations, hidden tensions and silent competition, who often reinforced JM’s fears and EM’s pressure to prove herself. Decisions were no longer purely strategic, but each carried an emotional weight.

By naming hidden loyalties and setting clear responsibilities, EM assumed the CEO role, while JM became Chief Strategy Officer, responsible for international expansion. Alignment, clear responsibilities and external guidance helped turning tension into structured collaboration.
LESSON: Succession is never just about passing the torch. It’s about confronting envy, loyalty, and ambition head-on. When done consciously, the business and family relationships can survive and even thrive.
